💼 The Strategy Illusion: Are You Making Plans or Just Making Wishes? 🔗

Most organizations don’t actually have a strategy. Instead, they have a wish list of financial goals, a collection of vague mission statements, and a heavy dose of corporate jargon.

In business, the word “strategy” has been stretched so thin that it often means nothing more than “things we would like to achieve.” True strategy, as pioneered by thinkers like Richard Rumelt, is much rarer and significantly harder to create. It requires looking at reality unflinchingly, making painful choices, and coordinating actions to overcome a specific challenge.

If your strategic plan feels disconnected from the daily reality of your business, you might be suffering from “bad strategy.”

🚫 Spotting Bad Strategy 🔗

Bad strategy isn’t just the absence of a good plan; it is an active avoidance of the hard work required to make difficult decisions. It usually reveals itself through a few unmistakable hallmarks:

🎯 The Kernel of Good Strategy 🔗

A functioning strategy strips away the noise and focuses on three foundational elements, often referred to as the “kernel.” If your plan lacks any of these three, it is incomplete.

🔍 1. The Diagnosis 🔗

Before deciding what to do, you must clearly define the nature of the challenge. A good diagnosis simplifies the overwhelming complexity of the market by zeroing in on the critical factors holding you back. It answers the question: What is actually going on here?

🧭 2. The Guiding Policy 🔗

Once the obstacle is named, the guiding policy outlines your overall approach to overcoming it. This isn’t a detailed step-by-step manual, but rather the guardrails for decision-making. It is the method you will use to apply your strengths against the identified weaknesses in the market.

⚙️ 3. Coherent Actions 🔗

A guiding policy is useless without execution. Coherent actions are the specific, coordinated steps, resource allocations, and structural changes required to bring the guiding policy to life. The key word is coherent—every department, budget, and initiative must align to support the same objective.

🚀 Finding Your Strategic Leverage 🔗

A good strategy works by gathering power and applying it where it will have the greatest possible effect. Generating this kind of momentum requires a shift in how leaders approach their organizations.

Set Proximate Objectives Momentum dies when teams are given impossible, decades-long visions with no clear starting point. Effective leaders create proximate objectives—targets that are ambitious but distinctly feasible given the organization’s current resources. This focuses the team’s energy and creates a cascade of wins.

Fix the Weakest Link Many businesses operate as chain-link systems, where the overall performance is limited by the weakest subunit. If your sales team is world-class but your product quality is abysmal, investing more in sales training yields zero return. Strategy requires identifying the bottleneck and aggressively directing resources to fix it before optimizing the rest of the system.

Key insight: Growth is not a strategy; it is the result of a successful strategy. Chasing growth through thoughtless acquisitions or expanding into commodity markets without a distinct advantage usually destroys value rather than creating it.

Overcome Inertia and Entropy Sometimes the biggest threat isn’t a competitor, but the organization itself. Over time, companies naturally drift toward chaos, bloat, and inefficiency (entropy), while strongly resisting any attempts to change their comfortable routines (inertia). Strategy often demands breaking down these internal barriers—simplifying structures, fragmenting political silos, and forcing the organization to adopt new habits—before external success can be achieved.

True strategy is ultimately a design problem. It is the premeditated, purposeful arrangement of resources to solve a specific problem. It requires turning away from comfortable templates and positive-thinking mantras, and embracing the difficult, gritty work of diagnosing reality and forcing the organization to act cohesively.
